Rule #5: Do Everything at First
And Stop as Soon as Possible
When you're getting started in real estate investing, you'll probably do everything yourself.
You'll answer the phones, run the appointments, make the offers, market the properties, collect the rents, coordinate contractors, sweep out houses, unclog toilets, update spreadsheets, argue with software, and occasionally stare at a printer wondering why a machine specifically designed to print documents has chosen violence instead.
That's normal. In fact, I think for many of us it’s necessary.
One of the biggest mistakes new investors make is trying to build a company before they've learned the business. They want an acquisitions manager, a project manager, a virtual assistant, a lead manager, a transaction coordinator, and perhaps a personal assistant to remind them to check on the other assistants.
The problem is that you can't effectively delegate a process you don't understand.
For a season, you should do almost everything yourself. That's how you learn what works, what doesn't, where the bottlenecks are, and which tasks actually create value. More importantly, it's how you build systems that can eventually operate without you.
Michael Gerber's The E-Myth series explains this principle well. If every process depends entirely on you, you've created a job, not a business. A business should eventually function because of your systems, not because of your constant presence.
That doesn't mean you should become a professional bookkeeper, accountant, attorney, electrician, plumber, roofer, and therapist for every distressed seller in your market.
If you're not an accountant, work with one. Develop a simple system for keeping records and let professionals handle the work that requires professional expertise. And if you happen to be an accountant but your goal is to become a real estate investor, don't spend the next twenty years bookkeeping your own business just because you can.
Five of the most expensive words in any business is "I can do it myself."
I can paint.
I can install flooring.
I can build a website.
I can manage the property myself.
I can handle all the bookkeeping.
I can answer every phone call.
I can do all the follow-up.
I can do all the marketing.
Of course you can.
The real question is whether you should.
Many investors get trapped because they confuse competence with responsibility. Just because you're capable of doing a task doesn't mean it's the highest and best use of your time.
If you do everything forever, three things happen.
First, your business becomes limited by your weakest skill. Maybe you're a brilliant negotiator but a mediocre bookkeeper. Maybe you're great at finding deals but terrible at managing contractors. When you insist on doing everything yourself, your business eventually performs at the level of the thing you do worst.
Second, you run into a hard mathematical reality. There are only twenty-four hours in a day. No productivity hack, AI tool, calendar app, motivational podcast, or triple-shot espresso is going to change that. Eventually you hit a ceiling.
Third, nobody is truly great at everything. The best investors I know aren't the people who can do every job. They're the people who understand which jobs deserve their attention and which ones belong to someone else.
Over time, your goal should be to work your way out of most of the jobs in your business.
The one responsibility I would be very slow to delegate is deciding which properties to buy. That's the heart of the enterprise. It's the skill that drives everything else. The better you become at recognizing opportunities, evaluating risk, and making good acquisition decisions, the more valuable you become to your business.
Everything else should gradually move off your desk and onto someone else's.
Do everything at first. Then spend the rest of your career figuring out how to stop.
